Freelance Operating Costs: Review Cash, Hours and Client Dependence

Build a monthly operating review from collected payments, business costs, total hours and client concentration with a worked PKR example.

Once you are delivering freelance work regularly, review the business using money collected and all the hours needed to earn it. The invoice amount alone does not show the cash available for household spending or the effort needed to sustain the work.

A fictional monthly cash review

ItemPKR
Client payments received after transaction fees120,000
Software and work supplies-6,000
Work-related internet and phone-4,000
Equipment/repair provision-10,000
Remaining before personal costs and tax provision100,000

The repair provision is money deliberately set aside in this cash-planning example, not a statement about tax deductibility. If the PKR 120,000 is an unpaid invoice, it is not money available to spend. Record invoiced, collected and overdue amounts separately.

Divide by every working hour

Suppose production took 80 hours and proposals, calls, revisions and administration took another 40. PKR 100,000 divided by 120 hours is about PKR 833.33 per hour before the remaining provisions. Dividing by production alone gives PKR 1,250 and hides a third of the working time.

Download the monthly operating sheet. Use one consistent definition for costs and hours, and retain notes for unusual items. Do not call the result after-tax profit when tax and personal obligations are still excluded.

Replace benefits explicitly

Write down benefits your actual employment arrangement used to provide, if any: paid leave, health cover, pension contributions, equipment or training. Decide which costs you now need to fund. These vary by person and job; the existence of one benefit should not be assumed for everyone.

A week away from work may reduce billing while fixed expenses remain. Build that possibility into your planning instead of pricing every month as though every working day will be billable.

Review client dependence and capacity together

If one buyer provides PKR 84,000 of PKR 120,000 collected payments, the observed share is 70%. That describes concentration during this period. It does not prove the buyer will leave or establish a universal unsafe threshold.

Check what happens if the work pauses. Keep a permitted lead source active and leave enough capacity to deliver to another client. Accepting overlapping deadlines merely to reduce the concentration percentage can create a separate delivery problem.

Put boundaries into the workflow

State response windows, revision rounds, input deadlines and the process for added work before an urgent request arrives. A change from three descriptions to eight changes the work, even when the buyer calls it a small update.

Schedule a routine for invoicing, checking overdue items and reviewing capacity. If the same project consumes a weekend every month, compare the original estimate with actual hours and revise the next scope. Treat repeated overruns as information about pricing or planning.

A monthly review with actions

Record collected cash, costs, total hours, overdue amounts, largest-client share and one action for the next period. A useful action is “include an input deadline in the next agreement” or “price the replacement battery before quoting another editing job.” “Work harder” does not identify a change you can verify.

Use the runway calculator if savings are covering a shortfall. Use the working-arrangement guide if the role no longer fits your circumstances. This page reviews ongoing operations; it does not prescribe a resignation or tax decision.
